Should I cancel unconfirmed COD orders?

Hold them, then cancel after the follow-ups run out. Do not ship an order nobody answered for: unconfirmed orders are the ones that come back as RTO. After two reminders over 24-48 hours with no reply, cancel with a friendly message that invites the customer to reorder anytime.

The decision rule

  • Confirmed: ship the same day. Speed protects the sale.
  • Silent, under 48 hours: hold and keep following up. Many customers reply on the second nudge.
  • Silent after all follow-ups: cancel. The expected value of shipping is negative once someone has ignored three messages about their own order.
  • Explicit no: cancel immediately and thank them. A checkout cancellation is free; a doorstep refusal costs double freight.

Cancel gracefully

The cancellation message matters. Something like: "We could not reach you to confirm, so we have paused your order. Reply anytime and we will ship it right away." This keeps the customer who was merely busy, and quietly drops the one who was never going to pay.
